Client Description

The client is a $1.5B government-funded holding corporation responsible for supporting leadership development across five organizations in its portfolio.

Each organization has its own CEO and executive leadership team. The CEOs of the five organizations report into the holding company CEO and/or Board of Directors, creating a complex leadership environment with multiple stakeholders, governance layers, and political dynamics to navigate.

Bright Arrow was engaged to help the holding company explore, design, and implement a leadership development investment that could serve key leaders across the portfolio while respecting the autonomy and dynamics of each organization.

The broader objective was to create a more unified approach to leadership development, financially sponsored by the holding company, while still accounting for the different needs, cultures, and leadership dynamics within each organization.

  • Interviewing key holding company executives, including the COO and CEO.
  • Understanding their vision for leadership and talent development.
  • Identifying perceived barriers to adoption and implementation.
  • Reviewing the history of investment in talent development and employee engagement.

  • Discussing how CEOs and executive leaders in each organization might view an investment from the holding company.

Solution Design

No Client Investment for This Milestone

Bright Arrow then hosted key holding company executives for a three-hour working session to review options, align on priorities, and design the right development approach.

  • Presenting strategic programming options, including a mix of one-on-one executive coaching, cohort learning programs, assessments, and workshops.
  • Reviewing the list of leaders eligible for the talent development investment.
  • Determining the appropriate level of investment for each leader.
  • Identifying whether each leader should participate in private executive coaching or begin with cohort learning and coaching.
  • Assessing whether each leader was likely to be a supporter or detractor of the programming.
  • Using those insights as the foundation for a communication strategy.
  • Helping the holding company select the programming that best matched its leaders and strategic interests.

  • Strategically placing leaders into five groups for future classroom learning.
  • Cross-pollinating participants from all five organizations.
  • Balancing attitudes, personalities, and likely engagement levels within each cohort.
  • Strategizing how the investment should be communicated to each organization’s CEOs and executives.

Implementation and Reporting

Bright Arrow partnered closely with the holding company to support contract execution, communication, onboarding, and early engagement.

  • Providing communication templates for the holding company COO to announce the investment.
  • Tying the communication back to employee engagement survey results.
  • The Bright Arrow CEO meeting with CEOs from each company to help gain buy-in, answer questions, and support positioning of the coaching investment.
  • Helping CEOs think through how to introduce the coaching and development opportunity to their executives.
  • Launching the Bright Arrow kick-off operations process.
  • Onboarding and engaging all participating leaders with services within 14 days.
  • Gathering insight into leadership competencies that needed development across the five companies.

The intentional communication and buy-in strategy helped Bright Arrow move quickly from design into activation without losing trust or momentum.
